Automating incoming invoices: how to tell whether the process is ready for it

An accounts payable process is ready for automation when invoices arrive through a few fixed channels, the approval rules are written down, the supplier master data is correct and every invoice can be matched to an order or a contract. If one of these points is missing, software mainly automates the exceptions. PASSION4IT clarifies this in the Digital Check at a fixed price of €3,950 within two to four weeks and then supports the selection of suitable software. This article is for managing directors and heads of accounting and finance in mid-sized companies who want to relieve their invoice intake and want to know before investing whether their process is ready for it.

What you will take away from this article:

  • Six test questions that show how mature your invoice intake is
  • What to put in order before software comes into play
  • Which kinds of software automate incoming invoices
  • What PASSION4IT’s support costs and which funding applies, Digital Check €3,950 with €2,200 own contribution
  • Why matching against orders decides more often than the software itself

How do I know whether my AP process is ready for automation?

The AP process, short for accounts payable, is ready when a person could work through it by fixed rules without asking anyone. What a new colleague can do on day one from a written guide, software can do as well. What only works because an experienced employee knows whom to call is not there yet.

The six test questions in the table make this tangible. The more of them land in the middle column, the more the step to software pays off.

Test questionReady whenNot ready yet when
How do invoices arrive?Through a central mailbox or portalBy post, to personal addresses and via field staff, all mixed
Who approves?Approval limits and deputies are written downApproval happens by word of mouth or depends on one person
Is the supplier master data correct? No duplicates, bank details checked and maintainedSuppliers created several times, changes taken over by email
Can every invoice be matched?Orders, goods receipts or contracts are recorded in the systemOrders are placed by phone, matching happens in someone’s head
Where does the invoice end up?Filing and archiving in one defined systemServer folders, paper binders and the ERP side by side
How many invoices are exceptions?Exceptions are rare and have a fixed routeAlmost every second invoice needs a query

The fourth question is the one that decides most often. Automation saves time above all where an invoice is checked against an order and a goods receipt. If that data is not in the system, the software can read invoices but cannot decide whether they are correct.

What do I do if the invoice intake is not ready yet?

Put the process in order first, then choose the software. If you reverse the order, you rebuild today’s detour in a new system and pay licence and rollout for it.

Putting it in order usually means defining one central intake channel, writing down the approval rules with limits and deputies, and cleaning up the supplier master data. That takes time in accounting and purchasing, but no licence. Where orders are not recorded in the system today, the question is bigger, because it also involves purchasing and the warehouse.

PASSION4IT’s Digital Check assesses exactly this situation across five dimensions: infrastructure, collaboration, applications, governance and processes. It ends with a prioritised roadmap that shows whether the invoice intake is the right first lever or whether another process should come first.

Which software automates incoming invoices?

Three kinds of solution are common, and which one fits depends on your system landscape. An ERP system with its own module for incoming invoices is the obvious choice if orders and goods receipts are already recorded there. A document management system with an invoice workflow fits if filing and approval are the main concern. Specialised software for incoming invoices sits between the mailbox and accounting and passes the checked invoice on to the existing system.

All three have to process structured e-invoices. Every company in Germany has had to be able to receive them since 1 January 2025. What the e-invoicing mandate means for outgoing invoices is covered in the article Which invoicing software suits a small team without an IT department, and what does Germany’s 2027 e-invoicing mandate change?. Archiving in line with the German GoBD rules belongs on the list too; clarify the details with your tax adviser.

PASSION4IT supports the choice between these solutions independently of any vendor with Smart Software Selection. Instead of a feature list there is a script with your real invoice cases, including the exceptions, and three to five vendors show live how their solution processes them.

What does PASSION4IT’s support cost?

The Digital Check costs €3,950 at a fixed price; travel costs for on-site appointments are added and agreed beforehand. It is eligible for BAFA funding. The assessment basis is capped at €3,500, so the own contribution is €2,200 in the former West German states and €1,150 in the former East German states. PASSION4IT is registered with BAFA as a consulting company, consultant number 222542. The application has to be filed before the engagement.

PASSION4IT bills Smart Software Selection by effort in person-days, and we scope it together in the first conversation.

Frequently asked questions (FAQ)

What is the AP process?

AP stands for accounts payable. It means the path of an incoming invoice from receipt through checking and approval to payment and archiving.

From how many invoices does automation pay off?

There is no fixed threshold. More decisive than the volume is how many invoices follow fixed rules. A company with many similar invoices against orders benefits earlier than one with few but very different invoices.

Do I have to switch to e-invoices before automating?

Every company in Germany has had to be able to receive e-invoices since 2025. A new solution for incoming invoices should therefore process structured e-invoices from the start; a separate switch beforehand is not needed.

How long does the Digital Check take?

Two to four weeks. Your effort is roughly one hour per questionnaire, filled in by IT and the business departments. It ends with a prioritised roadmap.

How is the Digital Check different from classic consulting?

The scope is defined in advance and the price is fixed, with no billing by effort and no supplementary invoices. The result is yours without a follow-up order, and PASSION4IT does not sell software for invoice intake.

Does PASSION4IT also help with the rollout?

Yes. After the selection, PASSION4IT’s IT project management can steer the rollout until the first invoices run through the new route.
